ROI percentage = (annual benefit minus annual cost) ÷ annual cost × 100

Do not use one hourly rate for every task if the workflow moves between roles with materially different costs. Calculate each role separately, then add the results.

Step 3: Estimate the post-automation workload

For each task, estimate what will be removed, shortened, added or left unchanged. Include human review, exceptions, failed transfers, duplicated records, access administration and periodic quality checks.

Use this formula for each activity:

Annual baseline hours = monthly volume × baseline minutes per item ÷ 60 × 12

Then calculate:

Annual post-automation hours = monthly volume × post-automation minutes per item ÷ 60 × 12

And:

Gross hours released = baseline hours minus post-automation hours

Do not assume the entire workflow will use the tool successfully from day one. Apply two separate discounts:

  • Adoption rate: the share of eligible work that staff will actually process through the new workflow.
  • Realisation rate: the share of theoretically released time that becomes usable capacity or a genuine saving.

The adjusted calculation is:

Adjusted hours released = gross hours released × adoption rate × realisation rate

Using separate factors makes weak assumptions visible. A technically effective tool can still produce a poor return if staff avoid it, inputs are inconsistent or released time arrives in fragments that cannot be redeployed.

Step 4: Value time, rework and capacity separately

Labour value

For each role:

Labour value = adjusted hours released × loaded hourly cost

Call this released labour value unless the expenditure will actually fall. It should not be labelled a cash saving merely because a spreadsheet assigns money to the hours.

Rework reduction

Calculate current rework cost and expected post-automation rework cost separately:

Annual rework cost = annual exceptions × minutes per exception ÷ 60 × loaded hourly cost

Rework benefit = baseline rework cost minus post-automation rework cost

Automation can also move errors rather than remove them. A wrong output produced consistently across hundreds of records may be more expensive than occasional manual mistakes, so retain review and correction estimates in the model.

Additional capacity

Value additional work using contribution, not total revenue. Contribution is the income remaining after the variable costs associated with delivering that extra work.

Capacity benefit = additional completed work × contribution per unit

Only include this benefit when there is a credible route to using the capacity. Evidence could include an existing backlog, work currently declined, recurring overtime or a documented plan to move staff towards higher-value services. If demand is uncertain, show capacity as an operational benefit but assign it no financial value in the base case.

Step 5: Include the full cost of change

Subscription cost is rarely the entire investment. Enter costs at team level and separate one-off costs from recurring costs.

Use the total cost for the team, not an isolated per-user figure. A low seat price can still produce a costly rollout once implementation, oversight and unused licences are included.

Step 6: Calculate ROI and payback

Use these outputs:

Year-one benefit = cash savings + released labour value + rework benefit + capacity contribution

Year-one cost = one-off implementation cost + recurring annual cost

Year-one net benefit = year-one benefit minus year-one cost

Year-one ROI = year-one net benefit ÷ year-one cost × 100

For later years, remove genuinely one-off costs but retain administration, training, quality control and replacement implementation work where appropriate.

A simple payback estimate can be useful when monthly benefits are reasonably stable:

Payback period in months = upfront cost ÷ monthly net recurring benefit

Do not use the payback formula when monthly net benefit is zero or negative. Also flag material seasonality rather than presenting one smooth monthly result.

A hypothetical worked example

Suppose a practice processes 800 eligible items per month. A pilot indicates that preparation time could fall by five minutes per item after including routine review, producing about 67 gross hours of monthly capacity.

If the relevant loaded labour cost is assumed to be USD 38 per hour, the undiscounted annual labour value is about USD 30,400. This is not automatically a cash saving.

The practice expects 70% of eligible work to use the new process and estimates that 60% of the theoretical time will become usable capacity. Adjusted annual labour value is therefore approximately:

USD 30,400 × 70% × 60% = USD 12,768

Assume, purely for illustration, that the team-wide annual subscription, administration and oversight cost is USD 13,200, while implementation and training cost USD 10,000 in year one. If measured rework reduction contributes USD 3,000 and credible additional work contributes USD 6,000, the result is:

  • Year-one benefit: USD 21,768
  • Year-one cost: USD 23,200
  • Year-one net benefit: negative USD 1,432
  • Year-one ROI: approximately negative 6%

The proposal does not clear a positive year-one ROI in this example. It may become positive in a later year when the one-off implementation cost falls away, but that should be modelled rather than assumed. The example also shows why gross hours alone can make a weak business case look stronger than it is.

All figures above are hypothetical inputs, not market prices or expected performance. Replace them with your firm's measured data and confirm local currency, taxes and contract terms before making a decision.

Use three scenarios instead of one forecast

A single forecast hides uncertainty. Create conservative, expected and optimistic cases by changing only the assumptions that genuinely vary.
